Sauder Woodworking Deploys Agentic AI To Improve Manufacturing Operations

Sauder Woodworking has cut its average production changeover time by 93% after deploying Redzone’s ChampionAI alongside its connected workforce platform, according to Redzone. The manufacturer also reported a 40% productivity increase during its first year using the platform.

The Ohio-based company, North America’s leading producer of ready-to-assemble furniture, began deploying Redzone in May 2025 at a production area focused on its IKEA business. Sauder’s deployment reflects a wider effort among manufacturers to turn production data into information that can be acted on while a shift is underway. The National Institute of Standards and Technology (NIST) identified industrial data management, integration across different manufacturing systems and reliable AI operation as key challenges in its 2026 roadmap for artificial intelligence and machine learning in smart manufacturing.

That data layer is becoming important as manufacturers move AI closer to the production line. Factories are teaching old machines to talk, using sensors and connected systems to make equipment activity visible in real time, is another example of the infrastructure needed before AI can act on factory operations.

From Delayed Reports To Real-Time Decisions

Before Redzone, Sauder’s supervisors often relied on production information from the previous day or week. The company said the new system gives operators and managers visibility into performance during the shift, while ChampionAI allows users to query production information directly.

Dan Sauder, EVP and Chief Product and Strategy Officer at Sauder Woodworking, said the AI agent can answer questions about what is happening on the line and identify the biggest issues when they are not immediately visible to a manager. The company also reported that its plant generated three times as many improvement ideas as it had previously collected on paper. 

The underlying Redzone deployment began before ChampionAI became part of the workflow. Redzone’s case study says Sauder initially used its Productivity, Compliance, Reliability and Learning modules across three manufacturing sites in an approximately 18-month rollout. On the initial pilot line, overall equipment effectiveness (OEE) rose from about 50% to above 70%.

That distinction matters because the reported operational improvements came from a broader connected-workforce deployment, rather than from an AI agent operating in isolation.

Other manufacturers are also applying AI to decisions grounded in production data. Xometry’s AI model upgrades use proprietary information on part geometry, manufacturability, pricing, supplier capabilities and production outcomes to improve recommendations across its manufacturing marketplace.

The Financial Case For Connected Manufacturing

Nucleus Research separately assessed Sauder’s Redzone deployment and calculated a 665% return on investment with a seven-month payback period. The research attributed approximately $4.8 million in annual avoided labor impact, $400,000 in annual maintenance savings, a $3 million reduction in inventory carrying costs and a 76% reduction in e-commerce out-of-stock units to the deployment.

Redzone’s case study says Sauder initially faced production data delays of roughly 24 hours, making it difficult for managers to address performance issues during a shift. The company’s use of real-time production information changed that operating model by giving supervisors and operators access to current performance data.

Sauder is a privately held, family-owned manufacturer headquartered in Archbold, Ohio. Its facilities span nearly 4 million sq ft and employ about 2,000 workers, according to the company.

The results place Sauder among manufacturers testing whether agentic AI can move beyond reporting and help frontline teams respond to production problems as they occur. The larger challenge, NIST noted, is making such systems reliable and scalable across complex industrial environments.
